Project Overview

FitLif is a fitness app that struggled with users leaving shortly after onboarding and failing to convert from free trials to paid plans. This project focused on redesigning the user journey from onboarding to daily usage by introducing clearer activation flows, group challenges, and progress-based rewards that encourage consistency.

The Problems

  • High drop-off during onboarding

  • Low trial-to-paid conversion

  • Weak long-term retention

  • Lack of motivation and accountability after sign-up

The Solutions

  • Simplified micro-onboarding focused on quick activation

  • A single daily focus (“Today’s Mission”) to reduce confusion

  • Group challenges with level-based leaderboards

  • Progress tracking, streaks, and achievement badges

  • Premium features positioned as value, not pressure

Research Analysis

User funnel and retention data revealed that:

  • Over half of users dropped off before converting to paid plans

  • Many users stopped engaging after a few sessions

  • Users needed faster wins and clearer value early on

  • Social accountability and visible progress were missing

These insights guided all design decisions.
